Reverse Sourcing a National Beverage Launch

How Importivity traced a proven product back to its source factory, confirmed certifications, and secured factory-direct terms, letting a client launch nationally without a formulation R&D cycle. The product has since sold more than a million cans.

The Challenge

A client wanted to launch a new beverage quickly and did not want to spend months on formulation to get there.

The conventional path, developing a formula from scratch and then finding a co-packer willing to run it, adds cost and time at exactly the stage where a new brand has the least of both.

The opportunity was to build on an existing, proven factory and product platform instead. The problem was finding it: the factory behind a successful product is rarely visible from the label.

Our Approach

Using insider market mapping, we traced the supply chain back from the finished product to the source factory.

We then confirmed the factory's capability and certifications, HACCP, SQF, and BRC, so the client was not buying a shortcut that would fail a retail audit later.

With the factory identified and qualified, we secured factory-direct terms, which meant the client launched on a proven platform at a price that reflected the factory's real cost rather than a trading company's margin.

How Reverse Sourcing Works

Start from a product that already sells, then work backwards to the people who make it.

01

Market Mapping

Identify the products already winning in the category and the characteristics that make them work, so the target is a proven platform rather than a guess.

02

Supply Chain Tracing

Work backwards from the finished product through distributors and intermediaries to the factory that actually produces it.

03

Capability and Certification Audit

Verify the factory can run your volume and holds the certifications your channel requires. Here that meant HACCP, SQF, and BRC.

04

Factory-Direct Terms

Negotiate directly with the producer, removing the intermediary margin and giving the client a relationship they own.

What It Saved

Reverse sourcing is not about copying a product. It is about not paying twice for a problem that has already been solved.

The R&D Cycle

Months of formulation work and the cost that comes with it were removed from the launch plan entirely.

The Co-Packer Search

The factory was already producing at commercial scale, so there was no qualification gamble on an unproven line.

The Intermediary Margin

Factory-direct terms meant the client's landed cost reflected production cost, not a trading company's markup.

The Compliance Risk

Certifications were confirmed before commitment, so the platform could pass the retail audits a national launch depends on.

Frequently Asked Questions

Yes. Identifying which factory produces a category-leading product and contracting with that factory directly is ordinary commercial practice. What is not acceptable is copying protected intellectual property, trade dress, or branding, and we do not do that work.
A co-packer search starts from your formula and hunts for a line that can run it. Reverse sourcing starts from a product that already sells at scale and identifies the line already running it, which removes both the formulation risk and the qualification risk.
It varies with the category and how many intermediaries sit between the shelf and the factory. Market mapping and tracing typically run a few weeks, with certification verification and terms negotiation following once the producer is identified.
For U.S. retail, HACCP is the baseline, with SQF or BRC generally expected by national accounts. We verify these before a client commits, because discovering a certification gap after a launch commitment is expensive.
